After countersinking, the screw head is too high or sunk too deep. What to do?

Reasons and fixes when the screw head sticks out above the surface or sinks too deep after countersinking: both are depth problems that directly affect assembly quality and appearance. Part 1 - Head sticking out (too shallow): Causes: 1) insufficient depth of cut - the most common: Z depth too shallow or stop mis-set; 2) countersink diameter too small - maximum diameter smaller than the screw head: cannot seat even at full depth; 3) pilot hole too small - head cannot enter; 4) wrong angle - head hits the hole wall and cannot descend; 5) tool wear - actual diameter shrinks: countersink too small. Fixes: 1) increase depth gradually - add 0.1mm steps, test with a screw until flush; 2) larger countersink - maximum diameter should exceed the head by 2-5mm: e.g. M6 head about 11mm - use a 16mm countersink; 3) enlarge pilot hole to standard - M3 2.5mm, M4 3.3mm, M5 4.2mm, M6 5mm, M8 6.8mm, M10 8.5mm, M12 10.2mm; 4) matching angle - Chinese standard 90, US 82; 5) re-sharpen or replace worn tools. Part 2 - Head sunk too deep (too deep): Causes: 1) depth of cut too large - Z too deep or stop over-set; 2) countersink diameter too large - a slight cut sinks it deep; 3) pilot hole too large - head sinks easily; 4) workpiece too thin - depth penetrates. Fixes: 1) reduce depth gradually - 0.1mm steps, test until flush; 2) right size countersink - 2-5mm larger than the head, not excessive; 3) standard pilot hole; 4) thin sheets (under 1mm) - keep countersink depth under 1/2-2/3 of sheet thickness or it will break through. Part 3 - Standard depth: 1) flush - head level with the surface: most common, best appearance; 2) 0.1-0.2mm below - slight recess for appearance or surface-treatment jobs (painting, plating): flush after treatment; 3) 0.05mm above - not recommended, special cases only; 4) never stick out - catches fingers, hurts assembly and appearance; 5) not too deep - over 0.5mm sunken looks bad, head takes force poorly, strips. Part 4 - Adjustment tips: 1) first-piece trial - test with a screw, feel the surface: flush or slightly below; 2) light check - tighten the screw, look for a gap against light: no gap = good; 3) depth gauge - measure depth, compare with head height; 4) feeler gauge - gap under 0.05mm passes; 5) adjust slowly - 0.1mm steps to avoid overshoot; 6) record the Z depth or stop position for the batch. Part 5 - Batch consistency: 1) piloted spot facers - consistent depth, operator-independent; 2) CNC programming - accurate and consistent; 3) first-piece + spot checks every 10-20 parts; 4) wear compensation - check wear regularly, compensate depth. Depth adjustment is basic countersinking skill - trial, summarize, and you will dial it in quickly. Key: first-piece check, adjust slowly, test with a screw.
